Custom CRM vs Salesforce: What Should Indian Startups Choose?

Salesforce is powerful but expensive and complex. A custom CRM is flexible but requires development. Here is how Indian startups should decide - based on team size, budget, and actual workflow needs.

The CRM Problem for Indian Startups

Every growing business hits the same wall. Customer contacts are spread across WhatsApp, Gmail, and a shared Google Sheet. Leads fall through the cracks. Follow-ups get missed. You have no clear picture of where each customer is in their journey.
The obvious answer is a CRM. The obvious choice most people suggest is Salesforce. But Salesforce was built for enterprise companies with dedicated IT teams, complex sales processes, and the budget to match. For most Indian startups and SMEs, it is the wrong tool.
The alternative is a custom-built CRM - software designed specifically for how your business works. Not a generic product with 400 features you will never use, but a focused system built around your actual workflow.
This guide breaks down what Salesforce actually costs and does, what a custom CRM looks like, and - most importantly - how to decide which one is right for your business at its current stage.
CRM stands for Customer Relationship Management. At its core, any CRM does one thing: keeps track of your interactions with customers and prospects so nothing falls through the cracks.

What Salesforce Actually Costs

The Salesforce pricing page looks straightforward. The Starter plan is $25/user/month. But that is rarely the full story.
Per-seat pricing adds up fast. A 5-person sales team on the Professional plan (₹7,500/user/month at current exchange rates) is ₹37,500/month - ₹4,50,000/year - before any setup costs.
Implementation is not free. Salesforce is famously complex. Most businesses need a certified Salesforce partner to configure it properly. Implementation projects for small businesses typically cost ₹2,00,000–₹8,00,000 depending on complexity.
Training takes time. The Salesforce interface is not intuitive. Expect 20–40 hours of onboarding time per user, plus ongoing training as the platform updates.
Add-ons cost extra. Email marketing, advanced reporting, AI features, and integrations with Indian payment gateways often require paid add-ons or third-party connectors.
Total first-year cost for a 5-person team: ₹8,00,000–₹15,00,000 is a realistic estimate when you include licensing, implementation, and training.
70%of Salesforce implementations fail to meet their original business objectives

What a Custom CRM Looks Like

A custom CRM is software built specifically for your business. It contains exactly the features your workflow needs and nothing more.
For a real estate agency, this might be: a lead pipeline with property-type categories, automated WhatsApp follow-ups, a site-visit scheduling system, and a commission tracking dashboard.
For a clinic, this might be: a patient database with appointment history, automated reminders, a doctor availability calendar, and billing records.
For a service business, this might be: a lead intake form, status tracking from inquiry to project completion, invoice generation, and a client communication log.
What custom CRM development typically costs in India:
A basic custom CRM (lead management, pipeline, contact records, notes) costs ₹80,000–₹1,50,000 to build and takes 6–8 weeks.
A full-featured CRM with automation, reporting, multi-user access, and integrations costs ₹1,50,000–₹4,00,000 and takes 10–16 weeks.
Ongoing costs: Hosting (₹1,000–₹5,000/month), maintenance (optional, depends on update frequency), no per-seat licensing.

When to Choose Salesforce

Salesforce genuinely makes sense in specific situations:
  • -Your sales team is 20+ people and needs complex territory management
  • -You require compliance with specific industry regulations that Salesforce already handles
  • -You are integrating with a large partner ecosystem that runs on Salesforce
  • -You have an IT team or dedicated Salesforce admin who can maintain it
For most Indian startups and businesses under ₹5–10 crore revenue, these conditions do not apply.

When to Build Custom

Build a custom CRM when:
Your workflow is unique. Your business has a sales or service process that does not fit neatly into a generic CRM structure. Custom software adapts to you, not the other way around.
You want predictable costs. A custom CRM has a one-time build cost and minimal ongoing expenses. No per-seat licensing that grows as your team grows.
You need local integrations. Connecting to Razorpay, Indian GST billing, WhatsApp Business API, or regional payment providers is often easier in a custom system than retrofitting Salesforce.
Your team is small. A 3–8 person team does not need enterprise software. A focused custom system is faster to use, easier to train staff on, and more aligned with your actual day-to-day work.
You want to own your data. A custom CRM runs on your hosting, with your database. No vendor lock-in, no risk of a pricing change forcing a migration.
"We spent 6 months trying to make Salesforce work for our real estate business. We finally switched to a custom CRM built by Ekavex and onboarded the whole team in one afternoon."
The honest answer is that Salesforce is not better than a custom CRM - it is just better known. For the majority of Indian startups and growing businesses, a well-built custom CRM is faster to adopt, cheaper to run long-term, and more useful day-to-day than any off-the-shelf enterprise platform.
